What rarely makes headlines is the work happening quietly in the background\u2014the conversations without cameras, the mentorship without metrics, the leadership that doesn\u2019t announce itself until years later. Yet it\u2019s often this unseen work that determines whether a program merely wins or truly endures.<\/p>\n<p>Robby Emery has spent much of his life operating in that space. A pastor, public speaker, and <a href=\"https:\/\/www.linkedin.com\/in\/robby-emery-464a31321\" target=\"_blank\" rel=\"noopener\">Michigan Football\u2019s Director of Character Development<\/a>, Emery doesn\u2019t measure success in championships alone, nor does he believe influence requires visibility. In fact, his philosophy runs counter to the modern economy of attention. \u201cAs soon as you choose to be a fan, you can\u2019t be a friend,\u201d he says. \u201cBut if you choose to be a friend, you actually have the influence you\u2019re supposed to have.\u201d<\/p>\n<p>At a time when collegiate athletics is navigating unprecedented complexity\u2014NIL money, social media pressure, constant scrutiny\u2014Emery\u2019s work has become more essential, not less. His role isn\u2019t about managing perception. It\u2019s about shaping people. And as Michigan Football has faced moments of both triumph and turbulence, Emery\u2019s steady presence offers a reminder that character, unlike reputation, is built slowly\u2014and tested when no one is watching.<\/p>\n<h3>A Calling Rooted in People<\/h3>\n<p>Emery didn\u2019t set out to work in high-performance environments. In fact, he\u2019s quick to clarify that elite platforms were never the draw. \u201cI wasn\u2019t drawn by high performance,\u201d he says. \u201cI was drawn by people.\u201d<\/p>\n<p>That instinct traces back to his teenage years. At 14 or 15, long before social media turned influence into a commodity, Emery prayed a simple prayer: to become a person of influence to people of influence. The idea wasn\u2019t proximity to power for its own sake, but multiplication\u2014impact that traveled further by traveling through others.<\/p>\n<p>\u201cIf I can influence the one who influences a million,\u201d he explains, \u201cthen I don\u2019t have to be that one.\u201d<\/p>\n<p>Over time, Emery noticed a pattern. People in high-profile positions often had plenty of fans, but few true friends. Admiration created distance; relationship closed it. \u201cAs soon as you take a selfie<\/p>\n<p>with someone, you can\u2019t operate as a friend anymore,\u201d he says. It began with a church plant.<\/p>\n<p>In 2016, Emery and his family moved back to Michigan from Houston to start a church. Like most church plants, it involved evangelizing, listening, and building relationships with people who needed support. One of those people was a young man who had recently moved from Houston to play football at Michigan.<\/p>\n<p>The connection wasn\u2019t about star power. The athlete wasn\u2019t a household name. He was third on the depth chart. But he needed guidance, community, and someone willing to invest in him without expectation. Emery became that person\u2014inviting him into his home, sharing meals, studying scripture together.<\/p>\n<p>\u201cStudent-athletes can\u2019t go to church on Sunday,\u201d Emery says. \u201cSo we just brought church to them.\u201d<\/p>\n<p>That one relationship led to others. Slowly, organically, Emery became a mentor not just to one athlete, but to several. And eventually, those relationships opened the door for him to serve the program more formally.<\/p>\n<p>What\u2019s striking about the story is what isn\u2019t there: ambition. Emery wasn\u2019t trying to leverage connections or climb an institutional ladder. He was simply doing what he had always done\u2014showing up for the next person in need. Michigan has felt that pressure in recent seasons, the kind that forces an organization to confront what it values when the spotlight is harshest. For Emery, those moments aren\u2019t detours from the work; they are the work.<\/p>\n<p>\u201cThe foundation of everything is trust,\u201d he says. \u201cIt\u2019s not a communication problem\u2014it\u2019s a trust problem.\u201d In moments of scrutiny, Emery argues that leaders must first ask why they arrived there in the first place. What doors were left open? What expectations went uninspected? Accountability, he notes, is popular in theory but uncomfortable in practice\u2014especially when it turns inward.<\/p>\n<p>His framework for healthy culture is deceptively simple: trust, healthy conflict, commitment, accountability, and results. Miss the order, and the structure collapses.<\/p>\n<p>\u201cConflict isn\u2019t bad,\u201d Emery says. \u201cUnresolved conflict is bad. Healthy conflict leads to commitment. Commitment leads to accountability. Accountability produces results.\u201d<\/p>\n<p>Underlying all of it is a sober view of human nature. Emery doesn\u2019t believe culture has a ceiling because people don\u2019t. Everyone is flawed. Everyone carries selfishness. Maturity, he says, often comes not through intention, but through responsibility\u2014marriage, family, leadership, consequence.<\/p>\n<p>\u201cYou don\u2019t know how selfish you are until life puts weight on you,\u201d he says.<\/p>\n<p>In high-stakes environments, where pressure magnifies behavior, Emery\u2019s work centers on closing the gap between values spoken and values lived. Emery believes one of his most important responsibilities is helping young men separate who they are from what they do.<\/p>\n<p>He often illustrates this with a ladder.<\/p>\n<p>\u201cI want them to climb,\u201d he says. \u201cI want them to succeed. I want them to get everything they can from their talent.\u201d But he\u2019s equally insistent that they climb down just as quickly. Praise, he explains, is intoxicating\u2014and dangerous if internalized too deeply.<\/p>\n<p>\u201cIf you stay at the top, you\u2019re going to fall,\u201d he tells them. \u201cAnd falling from that height hurts.\u201d<\/p>\n<p>To drive the point home, Emery uses another metaphor: juggling glass and rubber balls. Some things\u2014family, faith, integrity\u2014are glass. Drop them, and they shatter. Others\u2014jobs, roles, seasons\u2014are rubber. They bounce back.<\/p>\n<p>\u201cYou want to drop the rubber one,\u201d he says.<\/p>\n<p>Growth, Emery reminds them, doesn\u2019t happen on mountaintops. Nothing grows there. Growth happens in valleys, in humility, in the unglamorous work of becoming grounded. A young man fought his way to the stage, pulled a guitar pick from his pocket, and played flawlessly in front of 40,000 people. What struck Emery wasn\u2019t the performance\u2014it was the preparation.<\/p>\n<p>\u201cThat kid didn\u2019t know he\u2019d be chosen,\u201d Emery says. \u201cBut he was ready just in case.\u201d<\/p>\n<p>The message resonated deeply with the athletes Emery mentors. Opportunities don\u2019t announce themselves in advance. You don\u2019t get ready in the moment\u2014you prepare long before it arrives.<\/p>\n<p>That same philosophy shapes Emery\u2019s vision for events like the Olympia Performance Weekend and for the future of character development in collegiate athletics. With more money, more freedom, and more exposure than ever, athletes need disciplines that anchor them when life squeezes.<\/p>\n<p>\u201cWhat comes out when you\u2019re bumped,\u201d Emery says, \u201cis what\u2019s already in you.\u201d<\/p>\n<p>Legacy, for Emery, isn\u2019t something you declare. It\u2019s something people observe. It\u2019s being the same person on good days and bad ones. It\u2019s tipping well even after bad service. It\u2019s giving your family the best of you, not the leftovers.<\/p>\n<p>\u201cI don\u2019t want to have to speak to say something,\u201d he says. \u201cI want people to see it.\u201d<\/p>\n<p>In a results-driven industry, that may be the most countercultural stance of all.
